What are your views on the take-home tests during the interview process for UX and product design talent?
I’m strongly against the practice of asking design candidates to do free work as part of the hiring process for multiple reasons, it’s nothing more than ritual hazing and lacks a clear purpose in the process.Asking for free work in exchange for a fair evaluation is disrespectful of the candidate’s professional and home life. The 24 hours in a day is a zero-sum proposition. Many candidates get screened out in this phase with companies that employ the process, often without an objective reason. Where interviews are “expensive” (5–10 blended hours for the team in tasks related to the candidate) a successful candidate invests 2–5 times that time in prepping for an onsite. A take-home exercise ALWAYS takes longer than the time stipulated to do it well. That’s a red flag. Interview evaluations go both ways, and interviewers don’t often prep for a meeting. Many times the exercise review is poorly attended, reviewed in a black box with unknown standards, absurd in its scope, and not tied to a real problem.Uncompensated work is dangerous for companies when the exercise is tied to a shipping product. Accusations of “stolen” work online not only bring legal liability (and costs) but puts valuable intellectual property (patents, trademarks, etc) claims at risk. The damage to the company’s brand not only hurts its reputation, and hiring pipeline but can put partnerships at risk. You would never steal code and implement it into the product, can you imagine stealing an entire feature or product concept?!Free work exercises don’t model the reality of the job. Real UX is about iteration and collaboration and aligning the team on the problems being solved. Good solutions require insight from users and data to ground decisions. When the exercise lacks any real technical constraints, user insights, context, data, or business goals its a goofy, made-up art project, not a product solution.The criteria for doing well on exercises are opaque and the factors for how, and who is evaluating is a subjective black box. Design exercises are grounded in the idea that with limited time and no context someone is going to deliver anything feasible or interesting. Most of the time, what comes back is predictably pedestrian thinking rendered at different levels of fidelity. I’ve done exercises where I was told to submit work that took hours and then turned down without any explanation or feedback. I’m not a newbie, I am a reasonably well-recognized expert in my field, I know what “good” looks like, and I know random recruiting BS when I see it.Also, who is evaluating quality? An engineer? a PM? a more junior designer? The janitor?WTF do most of those people know about what good design looks like under constraints? Most of the time the answer is “my wife prefers blue”.The exercises are not thoughtful. The subject and “challenge” is a template, pulled from a pool of pre-approved exercises they give to EVERY candidate, often regardless of level or experience. Pre-baked exercises are about as accurate at measuring design as evaluating a 7th grader’s math mastery from a xeroxed worksheet out of a textbook. As a hiring manager, that isn’t just lazy, you’re going to be biased by every other exercise solution you’ve seen.The exercise biases on the fidelity of what a designer produces rather than the fidelity of their thinking, the breadth of their knowledge and methods, or the process they follow. Wireframes and flows are tools, not a goal. Often those tools are not the best (or only) tool to apply to express a solution.You have no idea how long it takes that design candidate to complete the exercise they send in. There is a TON of invisible work involved in design. What is expressed in an artifact like a wireframe doesn’t represent the research, trade-offs, or rejected ideas that result in a solid solution.Did the work take an hour or two or a whole weekend? A clear, logical and insightful solution takes time. How does a candidate perform under real conditions? When is a “good enough” solution sufficient when time matters? Is the exercise measuring “good enough” or “innovative” ideas? Those are crucial decisions the require the involvement of partners in engineering and product.Design exercises require a process that is incompatible with how product teams work. Ask any engineering team if they prefer waterfall or agile and they’re going to answer agile. The exercise is a case study in “throw it over the wall”/”take it or leave it” waterfall.If you want to evaluate how a candidate presents and handles questions about decisions, A portfolio review is a superior evaluation tool. Portfolio presentations enable all stakeholders to see the candidate in action, enables them to ask questions about decisions they don’t understand and explain the thinking behind a solution most people in the room don’t have the context to evaluate. Great designers need to be competent explainers and storytellers.What works (for me)I do include a live, in-person design exercise as a crucial part of my hiring process I call the “Kobayashi Maru”. (click the link if you don’t get the joke/intent)Great designers Kirk the hell of out design problems.If you want to identify and hire an absolute, world-class design team, (especially in a product environment), those design contributors have several things in common:They are curious, insightfulThey absorb information quicklyThey are flexible in their thinkingThey are resilient in the face of setbacks and people challenging their work.They play well with others, and ask tough questions, collaborate candidly and accept they have a role to play as part of a team.They question assumptions and use whatever resources are available (obvious or not) to understand the problem better. (HELLO! Canon made out of bamboo, bird poop, coal, and sulfer with diamond bullets…YASSS. HIRE that designer!)The best way to see that in action, is to put the candidate in an exercise where there is no right answer because the conditions for success are constantly changing so they fail. No matter what, the candidate must fail at achieving a positive outcome for the problem at hand.That sounds cruel, and it’s very hard for some candidates. On its face it's abusive and terrible candidate experience, but I tell the candidate what to expect ahead of time and debrief with them (one on one) immediately afterward to tell them what they did well.The goal of the “Kobayashi Maru” is to test the designer’s mindset, under stress to evaluate the quality of how they work and think vs what they think about a particular problem.No one ever “wins” the exercise, its not even pass/fail, its another piece of data and insight into a candidate, that is equally informed by a portfolio review and 4–5 interviews to get a complete sense of what it would be like to work with this person and what they bring to the team. The insights from the exercise might help us see the potential that wasn’t represented in the portfolio, or where an introvert shines in a less formal presentation, or where a “rock star” has a fragile ego and is a “brilliant jerk”. Forcing someone to play Tic Tac Toe where the rules change again and again (I get two moves, you get one) can help you see how that person will perform when executives reject a great idea, or your great idea ships and is a disaster with customers.Here’s why I do it.I want people on my team to grow and feel successful. I want them to feel safe, take risks and not take the changing needs of the business personally. Not everyone is well-suited to that kind of work, or the kinds of problems my teams solve. My responsibility to the business, to the team (and ultimately to the candidate), is to ensure that if I hire you into a $200k senior product design role, you’re not only returning that in 10x value, that you’re happy doing it.Lots of money isn’t going to make you happy, or more resilient, or successful in a role you don’t enjoy. I need designers who grow quickly and get better than the day I hired them. That can only happen with a growth mindset, and I can’t teach you how to be that way, that takes years.Where you went to school, your GPA, what you know, where you’ve worked, the strength and breadth of your skills, your personality and likability don’t get you the job on the teams I built. Those factors are all important to one degree or another, but I need teams that scale beyond individual contribution, because in product design you fail frequently and are often set up to fail with stupid requirements, feuding teams, leaders who lack vision, or ideas that are before (or after their time). Your best work almost never ships in product design. You need to be able to deal with that going in.Here’s how the exercise works:The candidate is provided with a somewhat challenging design problem, along with a set of “assumptions” that are “safe” for the sake of the exercise.The brief:“You are designing an on-demand service for personal grooming (hair cuts, massage, etc) that comes to your home. Research indicates that professional women, ages 27–50, making more than 100k per year are the most likely consumers. You can assume that we have a robust supply of qualified, crowdsourced beauticians and stylists, that we can get the stylist to the door of the customer in an hour, and that the cost of the service will be $75 per hour”. The crowdsource stylists will earn 45% of that fee for each hour.”Goal: design the end to end booking and delivery of this on the go service.Extra context/ResourcesWe also provide the candidate with dummy data and user research that helps add context. They can use their laptop or any tools they like. They have 45 minutes to review what they have and whiteboard their thinking…then the fun begins.The test beginsAfter 45 minutes, a group of people from the loop (design, PM, engineering) come into the room. The candidate quickly runs through their thinking and once the main points are made, I start throwing wrenches, while the team role-plays. (because if you can dodge a wrench, you can dodge a ball!)“Me: Ok, so we were totally wrong. It turns out that women are really picky about who cuts their hair…they don’t trust a stranger showing up at the door with scissors. Also, we’ve had some quality issues, and it turns out that while the average session earns about $150 dollars, after all the costs, (and refunds) we actually spend about $387 per visit.The stylists we can get for $30 an hour aren’t really good, and we have a ton of beauticians that never get work because customers assume it’s some sort of Avon scam.We do know that an unexpected number of men like the service, but they prefer the service comes to the office. Also, we get a lot of last-minute cancelations for stylists because it’s hard to schedule them. What if we were to do this virtually, say over video for stylists? What if we did styling and sold some clothes, and offered the grooming to men on a membership basis. What would change? What kind of research/questions for customers would you want to ask?” (Pointing to people on the team to role-play/improv customers - they add their own twists).I continue to cheat, lie, change the game and generally move the goalposts for success until time runs out.How did the candidate handle the pressure? How nimble was their thinking? How defensive were they when faced with probing questions? Did they utilize their opportunities to ask questions/get information from “customers”, or did they stick to their guns regardless of feedback?Was the candidate having fun with a challenge? Did they loosen up, play along and add to the absurdity? Those are great indications of a good problem solver, good designer, and someone who will be fun to work with. They will be an asset to the team!That is how you run a design exercise.
