It was lack of two critical technologies that severely limited the engineering options available to the designers of pre-war Japanese aviation. Japanese naval doctrine could be summarized as below.- Ability to hit the enemy over longer range is key- Finish wars with a quick victory on a single decisive engagement- Weakness in technology and materials is to be made up by superior training and "willpower."This translated into the following for aviation.- Train pilots that won't get hit. If pilots don't get hit, they can free up weight for armor to be re-invested into range and guns.Every bit of free weight was painstakingly freed up on the plane within the limitations of the weak engines and was invested in bigger guns and fuel.Type 99 20mm gun on the Zero. Rather large gun to load on a plane for it's time. They also only carried 60 rounds of ammunition. Pilots were meant to be trained to a level so that such a meager magazine would suffice.Japan designed planes to fight over open ocean which required much longer range compared to the European counterpart. They thought survivability by having extra fuel outweigh survivability by having extra armor. If you land your plane on water, you can't expect to be picked up by a passing farmer. Hence the Zero had over three times the range of it's contemporaries.All this worked wonderfully up to Pearl Harbor. Pulling off a perfectly coordinated operation off a carrier, using several hundred planes in the days before satellite navigation, encrypted radio and C4I was only possible because the pilots were drilled to perfection over number of years. Kill ratio during the early war was 12:1 in Japan's favor.All that broke down when US did not surrender after Pearl Harbor. Once the majority of the super-trained airmen perished in Midway, there was no way to replace the quality pilots needed to fill the technology gap. That was when the lack of armor started to become an issue and in fact accelerated the erosion of it's skilled pilots. With a sub-optimal power plant, the option of a hit and run tactics was out of the option, and thus Japanese engineers had to opt for superior controllability and turning radius to outmaneuver the opponent in a turning engagement. That also puts pilots in harms way a lot more. Japanese pilots were also overworked much like the German counterparts, causing even more attrition. In the end, Japan lost the air war largely on human resources in a war of attrition it was not meant to fight.Getting back to the issues of modifications, it was tried. Zero had several variants, the ones that dominated the early war was called the Type 21. Subsequent models featured improved armor and ammunition but with reduced performance and range. Type 21 was a paper plane that can only turn deadly in the hands of a skilled pilot. Latter models tried to cover it's weakness but it simply was made mediocre in all aspects. Japan remained behind on engine tech throughout the war. If you have weak engines, there is only so much you can do.The fuel quality also deteriorated throughout the war as poor coal based simulated oil was increasingly used. Apparently, testing was done after the war using Japanese planes on American fuel. The results shocked the testers. Many planes considered to be obsolete showed performance that made them relevant again in the test.
