You gotta be kidding me!” Lager exclaimed.Jim Lager is one of the top 10 Snap-On Tools franchisees in the world.Despite his financial success, Jim Lager is deeply critical of the Snap-on Tools franchise program and organization.“Forbes made a serious mistake endorsing this deeply flawed franchise,” says Lager.“Unfortunately, Snap-on will use this undeserved ranking to recruit unsuspecting franchisees who will not fully understand what they’re getting into. For some, it will be the worst mistake they ever make.”So how did one of the world’s most respected business publications get it so wrong?In compiling the rankings, the writer made some of the mistakes that lead franchisees into making the wrong decisions.Forbes Mistake #1: Average initial investmentOne of the deadliest mistakes prospective franchisees make is underestimating the investment required. Without enough working capital, says Lager, a Snap-on Tools franchisee will surely fail due to the high cost of inventory and Snap-on financing.The Forbes article states that the average initial investment for the Snap-on Tools franchise is $135,390.“No way,” says Jim Lager, who owns 5 Snap-on Tools franchises. “The truck alone is $91,000. By the time you purchase inventory and incur other expenses, your investment will easily be $250,000.”Snap-on Tools’ own disclosure document confirms Lager’s contention. The Snap-on Tools Franchise Disclosure Document (FDD) states “The total investment necessary to begin operation of a Snap-on Standard Franchise will range from $150,614 to $289,080.”The Forbes Snap-on Tools ranking is based, in part, on an incorrect and misleading investment amount.Forbes Mistake #2: Claim of “0 closures” in past three yearsFranchisors are masters of cloaking their franchise failures in terms like “transfers” or “franchisees having left the system.”Often, one must read between the lines to see how many franchisees exit the system without their investments, good credit scores or peace of mind.The #1 Forbes ranking is based on the notion that Snap-on Tools has had no franchise “closures” in the past 3 years… and the assumption that not a single franchisee has failed.Lager says that’s just not true.“Unlike stores or restaurants, mobile tool routes don’t ‘close’ when they fail,” Lager points out. “When Snap-on franchisees lose their investments and leave the system, the franchisor repackages the route and resells it to someone else. This step is so critical in franchise due diligence, the Federal Trade Commission requires franchisors to list the franchisee names and contact information in their FDDs. Who is responsible for IT disaster recovery?

Having run a couple of large recoveries, written some DR Plans for corporations, and even been cited as a “best practice case” in a government document, I would say that it is a joint effort, but often it is best to get external objectivity.If you ask the sys-admins, they will say “like-for-like” hardware duplication in a separate site. The business will baulk at expense (until things are broken).Let me run through some examples. Was at a Telco (15 years back now) where their core billing system needed to be moved over to a second site. We actually had sufficient hardware to do this. a) one would think - telco, fibre backbones - just copy it all across. That was tried and didn’t work, twice (on 3 day weekends) - got to 60+hours and nowhere near completion. So, my strategy was to reduce the size of the problem - lots of disks full of data to be moved - but the original plan was a) copying everything - even “work drives” that were overwritten every time they did a billing run - take them out of the equation. Go back to the business - can we run one billing pass early and the next one late. By running one early, we were able to “lock down” a whole lot of storage and get it moved ahead of the actual move. So in the actual move, where everything was being coordinated centrally With a 2500 step gantt chart, instead of the previous 60+ hours, we predicted and actually achieved a 13 hour move (and most of the “data” was moved in that oldest classic mechanism - a bin full of magtapes.This was part of a complete datacentre migration, which was originally scope by a big 4 consulting firm as a 2 year $100M project - we predicted and achieved doing it for under $35M and in 8 months. (much of the equipment was reused -the disaster involved a fire-prevention system not working and spraying masses of rust laden water all over the data centre - nothing “died” but rust is conductive and corrosive - there was a system DR Recovery company (now defunct) that would strip the system, scrub boards with alcohol, and deionized water, bake, and then run full vendor testing for an extended period (datacentre humidity was wound way down to reduce potential for damage). All vendors (except one, who just replaced their HW) were happy with that company and it’s processes (although they did bump up the maintenance contract charges - the tricky thing, was cycling equipment through that, redeploying and reconfiguring, in the mean time allowing for assorted system upgrades that were part of business as usual.Later it came time to think about a long term DR Strategy for that system. The “business” said “back up in 3 days” - I pointed out that more than 3 hours off the air, and your customers would be bailing on you and heading to the competitors. (It was 8 large multiprocessor CPUs (DEC Alpha GS160’s and the like), about a dozen tapes and hundreds of disk drives). The first thing that I asked was what was the $cost of being “down” - the “business” gave me the figure of how much they bill weekly. I pointed out that this was wrong. Being a telco the CDR’s (Call detail Records) the entities on which bills were based were captured in the telephone network. They then went to “front end” processors (doubly redundant across two site), and from their to a Mediation system (which, from memory split out Corporate vs COnsumer Users to different billing systems) and from there to the Main consumer billing system (about 3.5M customers) - So all “billing data” was captured at 4 tiers, and with redundancy. I postulated that you wouldn’t “lose” billing - it just would be delayed, which takes it from a total loss of revenue to a cost of money on deferred bill processing - from a tens of million dollar problem, down to a less than a million problem. Arguably on those numbers, one approach would be to have agreements with hardware vendors to fast track replacement equipment out of manufacturing in the event of a disaster…But…. I asked if anything else was running on the billing system - yes, of course, “activations” - entering new clients - How many new clients per day (around 1500–2000 - multiplied by the average annual customer bill (about 1500). The sub $1M cost of delayed billing paled in comparision to not being able to bring on new customers. Hence it’s very important to look at the different costs and related aspects of all factors.Another factor in planning the extra hardware needed for the DR plan redundancy - We worked out what was needed - a lot of it was equipment no longer manufactured by the vendor(s), so to ease transition we would need “like-for-like models” which meant going to the 2nd hand market - I worked with a single broker, and we could get everything needed for about $8.6M (shipped installed and tested). (I was working at that time for a computer company that was contracted to run the operations for the telco) - I had a philosophical disagreement with the account manager with respect to “overbilling” the customer, and we parted ways. They then took my “shopping list” and rather than going to the broker I had been working with, sent the list to about a dozen brokers - of course, it went from needing 6 model XYZ servers, to 12 people putting out feelers for 6 servers each, which gave the “market” the perception that there was a demand for 70+ systems, which of course, drove the price up. I later heard that they ended up paying over $20M for what I had scoped as $8.6M Next lesson, keep you numbers close to your chest.In an entirely separate instance, I was talking responsible for Whole of Government IT in our state - he was quite proud of the fact that they had audited their use of Microsoft Software and found $12M in “overbilling” of stuff they had paid for but not used (good luck getting that back). I asked what the “Whole of Government” IT Spend was - he didn’t know but I estimate it as being around 3.5–4 Billion. This was of course, 30 or more different departments that didn’t share anything, not least of all a common DR Strategy - I showed that by turning the “whole of government” into a “Private Cloud” where DR resources were shared, we could save nearly $500M in HW costs. As I suggested - run the HW like it’s Google, the administration like it’s Amazon, and the Application Base like Linkedin. The biggest challenge was convincing 30 CIOs that they had to surrender “ownership” of their equipment base (a political problem, not a technical one). Of course, other wins came into play - better vendor pricing - implementing technology leases rather than outright purchases, and so on. But, as said, the biggest problems might be political, not technical.Another Client wanted to improve the resilience and deployment and management of a large distributed environment (around 50 locations), each with significant HW in place - they wanted a redesign that was DR resilient, but was tied in with a technology refresh. Biggest initial challenge was that they had no idea what equipment they had out there - they had asked for equipment audits from all sites, but people distrusted “head office” and ignored that - I asked for “finance” to provide details of all invoices to computer companies, XYZ and others. Their finance system wasn’t that smart (no names, no pack drill) so we wrote a SNMP “spider” that basically walked their network , getting full details on every server. (The original project justification was in part, that much equipment was “old” and overworked - our SNMP audit came back with an average server age of 14 months, and utilization of about 12%. But… how do we do this smarter. We worked out that there was about $100M worth of servers(DR was imbedded in that, albeit poorly) - they baulked at spending $100M to upgrade everything… But… I said, vendors give you a three year warranty, which you can extend to 5 fairly cheaply - at which point it starts costing more to keep - both in terms of maintenance costs, bang for the buck and so on. So, progressive rotate HW out with new replacements over a 5 year cycle - $100M becomes $20M a year. Being able to provide vendors with accurate forward demand meant better prices. Some vendors (this was early days of “blades” and the like) if you said you wanted a cabinet normally with 100 servers (or disks) in it, but only wanted it 80% full, would actually send out 100% full, and just enable the extra 20% when needed via a licensing “deal” (This would give you a 20% or more availability for rapid deployment for DR etc, and near zero upfront cost unless it is needed) - dropped the annual cost to around $12M. Couple that with an arrangement to just replace at a certain point in time, and rather than doing business cases for annual piecemeal acquisitions, you have an ongoing equipment order/rotation, and to top it off, you do that as a Lease rather than a purchase. Justify it once, index it for growth etc, and the trauma of acquiring systems whether production or DR disappears. Again, working out what you need, and how to procure and deploy it is paramount.Finally, one of the biggest failings of DR plans is that they are typically at a point in time, never reviewed and never tested. Systems would grow, both in terms of complexity and equipment, and that wouldn’t be replicated to DR hardware. I have seen so many environments attempt to decommission only to find that several interdepencies creeped in over time, were never documented, and crashed and burned when things failed or were shutdown.Two client scenarios come to mind - the first was in a city that was having major power grid problems (short-term) - it’s OK, they thought, we have standby generators - note - standby - never maintained, not design for heavy operation. They started running on their Generators - hadn’t been serviced, oil was crap, engine “threw a rod” and burst into flame. (It was outdoors, but in an area undercover that had been part of the main building - as such it had “Sprinkler” fire prevention - the sprinklers went off to douse the generator fire - what had happened was that same water sprinker system, had serviced the area now used as a computer room, prior to that being set up. Thy had just put in a false ceiling, installed a inert gas fire suppression system, but not unplugged the sprinkler plumbing, so when the sprinkler went off for the generation area, it started raining down on the ceiling tiles in the computer room, which rapidly gave way, and dumped lots of water over the computers, which had fortunately lost power. If things go wrong they will typically do it in threes or more.The other was on a site that had lots of medium size computers, and an IBM Mainframe. Between them was a “black box” that translated SNA to IP or such like - it had no load devices, and would boot from another system on the network. But that boot system was decommissioned, without anyone identifying that it booted from “there”. So, when there was a power glitch, the black box couldn’t find it’s boot device - so everything talking to the IBM Stopped. It was only by putting up a packet analyzer on the net to find the lost boot requests, that this was identified, and an alternate boot host was configured. As I said, track the changes and dependencies. They may arrive or disappear without enough people noticing.Testing? How many IT shops have a “we are going to test the “failover” to our warm standby site this weekend.That’s enough for now.
